SOP-00: Core Principles

The Automation Surgeon's Foundational Framework

Version 6.0
Owner Founder
Purpose This document serves as the single source of truth for the Automation Surgeon brand, strategy, service offerings, and core operational principles. It is the foundational document from which all other SOPs derive their context.

1. Guiding Principles & Mission

  • Mission: Multi-product contractor specializing in email security, AI automation, and M365/Azure projects. We solve the problems businesses know they have: broken email delivery, workflow chaos, and cloud complexity. Microsoft Partner with 40+ successful projects and 8x Microsoft Certified.

Brand Tagline: "Secure. Modernize. Automate."

Every service AutomationSurgeon delivers falls into one of these three categories — this is the unifying narrative for all marketing, website copy, and client conversations:

Pillar What It Means Services
Secure Protect the environment from threats, misconfig, and compliance gaps M365 Zero Trust Health Check, M365 Security Quick Win, Intune Deployment, GCC High Migration
Modernize Bring systems and processes up to date, migrate, and organize Email Deliverability Fix, Email Migration, SharePoint/Teams Setup, Azure Landing Zone, Azure Dashboards
Automate Eliminate manual work with AI agents and workflow automation AI Email Triage Agent, AI Workflow Agent, Employee Onboarding/Offboarding Automation

Value Proposition: "I fix email deliverability problems, build AI agents that save you 20 hours/week, and handle M365/Azure projects you don't have time for — from a $750 audit to a $17,500 compliance migration. Microsoft Partner ID: 7036966. 8x Microsoft Certified. 100% Job Success Score on Upwork."

2. Why This Model (Strategic Positioning)

2.1. Market Reality

  • Azure is congested: Every generic "cloud consultant" claims Azure expertise. Differentiation is impossible.
  • Email security is a known problem: Businesses KNOW their emails go to spam. Easy conversation to start. Easy yes to get.
  • AI is sexy: Everyone wants AI agents. Easy to demonstrate value. Easy to close.
  • Audits build trust: Low-risk, high-value entry point that surfaces real problems and creates natural upsell path.

2.2. Our Advantage

By positioning as a multi-product contractor rather than a niche specialist, we: - Cast a wider net → More lead flow = Steadier pipeline - Lower entry barriers → Audits at $350-$1,500 and email fixes at $1K-$1.75K = Easy first conversation - Upsell naturally → Audit surfaces problems → Tier 1 fix → Tier 2 project → Tier 3 high-value → Tier 4 retainer - Build recurring revenue → Retainers and productized offerings create predictable MRR - Reduce positioning fatigue → Don't have to convince people we're the "right specialist"

3. Service Model Overview (6 Tiers, 15 Services)

Our service offerings span 6 tiers and 15 distinct services, from low-cost audits that build trust to high-value retainers that become part of the client's team.

3.1. TIER 0.5: Audits & Health Checks ($350-$1,500)

Fast, fixed-price discovery products. Their job is to surface real problems, make you look sharp, and create a natural path to Tier 1–3 projects.

  • Azure FinOps Cost Optimization Audit ($750-$1,500) — Identify wasted Azure spend
  • M365 Zero Trust Security Health Check ($750-$1,500) — Benchmark security posture against CIS
  • Email Deliverability Assessment ($350-$750) — Diagnose why emails go to spam

3.2. TIER 1: Easy Wins ($1,050-$2,800)

3.4. TIER 3: High-Value Projects ($3,500-$17,500)

Your margin builders. Higher complexity, higher price, longer timelines. Clients are fully committed.

  1. Intune Deployment ($3,500-$5,600)
  2. Azure Infrastructure (Landing Zone) ($5,600-$10,500)
  3. Infrastructure-as-Code (IaC) Modernization ($5,600-$10,500)
  4. GCC High Migration & Compliance ($8,400-$17,500)

3.5. TIER 4: Retainers & Fractional Services ($2,000-$6,000/month)

Predictable Monthly Recurring Revenue. Become an integrated part of the client's team.

  • Fractional Cloud Architect ($3,500-$6,000/month) — 10-20 hrs/month strategic guidance
  • Automation-as-a-Service ($2,000-$4,000/month) — Maintain and expand automation systems

3.6. TIER 5: Productized & MSP Offerings

Scalable, repeatable products. Create revenue that doesn't scale linearly with your time.

  • Employee Onboarding Automation Starter Kit ($497-$997) — Digital product on Gumroad
  • Purview Compliance Launchkit ($997-$1,997) — Digital product on Gumroad

4. Ideal Customer Profile (ICP)

4.1. Wide-Net Positioning: "ANYONE Who Needs M365/Azure/AI Help"

Company Size: 10-500+ employees (no strict upper or lower limit)
Revenue: $500K - $50M+ (flexible based on problem)
Industries: ANY industry (Professional Services, Healthcare, Manufacturing, Finance, Tech, etc.)
Primary Pain Points: - Email deliverability issues (proposals/invoices going to spam) - M365 migration complexity - Manual workflow inefficiency - Cloud infrastructure needs - Security/compliance requirements - AI automation desire

Budget: $350 - $17,500+ per project (varies by tier)
Timeline: 1-10 weeks implementation
Decision Maker: Direct access to decision maker (Owner, Manager, IT Director, Office Manager)

4.2. Technical Posture

  • Uses or plans to use Microsoft 365, Azure
  • Has email deliverability issues or migration needs
  • Interested in automation/AI
  • Appreciates enterprise-grade solutions

4.3. Red Flags (Avoid These Customers)

  • Scope creep requests during diagnostic phase
  • Budget constraints below $350
  • Internal politics or multiple stakeholders without clear decision maker
  • Unrealistic expectations about timeline
  • No clear problem to solve
  • "Tool-Focused" Mindset: Customer believes owning the tool is the same as having an effective system
  • "Fix it for free" attitude: Not serious about investment

5. Service Strategy

5.1. The Sales Funnel (Tier 0.5 → T1 → T2 → T3 → T4)

Entry Level (Tier 0.5 Audits): Low-risk discovery → Surface real problems → Create urgency to fix

Quick Wins (Tier 1): Fast ROI → Build trust → Upsell opportunity evident

Standard Projects (Tier 2): Deeper implementation → Client is now invested → Natural path to higher value

High-Value Work (Tier 3): Strategic engagements → Margin builders → Long-term partnerships

Recurring Revenue (Tier 4): Ongoing advisor role → Predictable MRR → Team extension

5.2. Why This 6-Tier Structure Works

  • Tier 0.5 = No risk to client, surfaces $10K+ in problems (audit fee is easily justified)
  • Tier 1 = Fastest path to first win and customer trust
  • Tier 2 = Where most revenue comes from; 50% of clients upgrade here
  • Tier 3 = Margin, strategic value, long-term relationships
  • Tier 4 = Predictable recurring revenue ($24K-$72K/year per client)
  • Tier 5 = Scalable revenue (digital products + MSP partnerships)

5.3. Tool Selection Philosophy

We're platform-agnostic. Tool selection depends on the problem:

  • Azure Functions/Logic Apps: Microsoft-centric environments, custom code, complex integrations
  • n8n: Projects requiring 200+ pre-built connectors, visual workflows, non-technical teams
  • PowerShell: Windows/M365 administration automation
  • Terraform/Bicep: Infrastructure-as-Code, repeatable environment provisioning
  • Hybrid: Combining multiple platforms to leverage their respective strengths

6. Hosting & Implementation Options

6.1. Client-Hosted (Default)

  • We deliver the solution (code, workflows, configuration)
  • Client hosts on their infrastructure
  • We provide setup assistance and documentation
  • Cost: Included in service price

6.2. Managed Hosting (Optional)

  • We host on our Azure infrastructure
  • Includes monitoring, backups, maintenance
  • Monthly fee: $500-$3,000/month (varies by complexity)
  • 30-day notice to migrate to client-hosted if desired

7. Engagement & Support Model

Tier Support Period
0.5 7 days (questions on the report)
1 14 days bug-fix support
2 30 days with optimizations
3 60-90 days optimization period
4 Ongoing (included in retainer)
5 30 days email support (products)

8. Revenue Model Philosophy

Breadth over depth. We serve many customer types with many solutions rather than trying to be the "#1 expert" in one narrow domain. This: - Generates more lead flow - Reduces positioning/sales friction - Allows for natural upselling (Tier 0.5 → T1 → T2 → T3 → T4) - Creates recurring revenue streams - Creates a more resilient, diversified business

8.1. The Revenue Flywheel (Client Lifecycle)

The flywheel turns one-off projects into compounding long-term revenue. Every step feeds the next:

1. Outbound/Outreach (SOP-36)
       ↓
2. Diagnostic Hook — Free audit surfaces real problems, builds trust
       ↓
3. Project Delivery — Tier 1–3 service, measurable results
       ↓
4. NON-NEGOTIABLE at Completion (see SOP-03 + SOP-09):
→ Capture Proof: testimonial or before/after metric
→ Pitch the Retainer: "Keep this maintained + improved monthly?"
       ↓
5. Content Extraction (SOP-20):
→ Sanitize project results → blog post / case study → inbound leads
       ↓
Back to Step 1 (but now with proof + content working for you 24/7)

Why non-negotiable: Every project that ends without a retainer pitch and a captured result is a missed compounding opportunity. The retainer creates MRR. The captured result creates content. The content creates the next client.
