The Automation Surgeon's White-Glove Automation as a Service Evolution

Purpose This document originally provided a comprehensive action plan to evolve from consultancy to AaaS platform. Content now integrated into active SOPs.

1. Phase 1: Platform Foundation (Months 1-3)

Objective: To establish the technical and business foundation for white-glove Automation as a Service, transitioning from consultant to platform provider.

1.1. Infrastructure Investment & Setup

  • Azure Platform Foundation: Design and implement a multi-tenant architecture on Azure for hosting client automations, including enterprise-grade security, cost management, and disaster recovery.
  • n8n Business License Acquisition: Secure and configure a white-labeled, multi-tenant n8n Business License.

1.2. Business Model Evolution

  • Service Tier Restructuring: Evolve the service tiers from the foundational model in SOP-00 to include a fully managed platform option:
    • Consulting Tier: One-time automation projects ($2K-15K)
    • Managed Platform Tier: Monthly hosted automation ($2K-10K/month)
    • Enterprise Tier: Full white-glove service with dedicated support ($5K-25K/month)
  • Revenue Model Shift: Transition from 100% project-based revenue to a target of 70% recurring revenue.

2. Phase 2: Team Building & Operational Scaling (Months 4-6)

Objective: To build the team and operational infrastructure needed to support white-glove service delivery and scale beyond founder-led operations.

2.1. Team Building Strategy

  • Hiring Priority Matrix:
    1. Automation Engineer (Month 4)
    2. Client Success Manager (Month 5)
    3. Sales Development Representative (Month 6)
    4. Operations Manager (Month 7)
  • Role Definitions & Compensation: Detailed role descriptions, responsibilities, and compensation packages will be created for each position.

2.2. Founder Transition Plan

A phased delegation plan will be executed to transition the founder from hands-on execution to strategic oversight, focusing on platform architecture, key relationships, and business development.


3. Phase 3: Platform Development & Client Migration (Months 7-9)

Objective: To develop the white-glove platform capabilities and migrate existing clients to the new service model.

3.1. Platform Development

  • White-Glove Service Features: Implement features such as dedicated client environments, custom branding, advanced monitoring, and automated scaling.
  • AI Integration Framework: Integrate Azure AI services for intelligent automation, predictive analytics, and client-specific AI models.

3.2. Client Migration Strategy

A structured migration process will be followed to move existing clients to the new platform with minimal downtime, supported by a clear communication plan highlighting the benefits.


4. Phase 4: Market Expansion & Strategic Growth (Months 10-12)

Objective: To expand market reach, establish competitive positioning, and achieve sustainable growth with the white-glove platform model.

4.1. Market Positioning & Brand Evolution

  • Brand Positioning: Evolve the brand from "Automation Consultant" to a "White-Glove Automation as a Service Platform."
  • New Value Proposition: "We don't just build automations—we host, manage, and continuously optimize your entire automation infrastructure with enterprise-grade security and AI-powered intelligence, freeing you to focus on what matters most to your business."

4.2. Sales & Marketing Strategy

  • Target Market Expansion: Expand focus to include mid-market and enterprise companies.
  • Channel Development: Build out direct sales, partner network, and digital marketing channels.

4.3. Strategic Partnerships

  • Technology Partnerships: Deepen relationships with Microsoft Azure and n8n.
  • Channel Partnerships: Develop a network of system integrators, MSPs, and technology consultants.

5. Success Metrics & KPIs

This evolution is a multi-phase project with specific success metrics for each stage, including:

  • Phase 1: Platform infrastructure operational, new business model established.
  • Phase 2: Key team roles filled, founder transition underway.
  • Phase 3: White-glove features implemented, 80% of clients migrated.
  • Phase 4: 70% recurring revenue target achieved, 25+ managed clients secured.
